INDUSTRY: FOOD MANUFACTURER

Ransomware Reached the Plant Floor. BTA Had It Back in 4 Days.

THE STORY

A ransomware attack on a Midwest food manufacturer encrypted the controller that kept a large ammonia refrigeration system cool. Blue Team Alpha’s on-site responders found the hidden risk, restored control before temperatures reached a critical point, and had the business back in operation in 4 days. Coveware’s most recent published US average is 21.

At a glance

  • Engaged by phone: within 30 minutes
  • Network quarantined: under 1 hour
  • Responders onsite: within 24 hours
  • Full containment: within 36 hours
  • Back in business: 4 days (US average: 24 days)
  • Workstations rebuilt: ~75
  • Business data restored: 100%

THE Client

The client is a large food manufacturing facility in the Midwest. Like most manufacturers, its production line depends on industrial controllers (PLCs) that run alongside its everyday IT systems. One of those controllers managed the circulation and cooling of liquid ammonia, a common industrial refrigerant that becomes a serious hazard if it overheats.

The company had a third-party security operations center (SOC) and endpoint detection and response (EDR) in place. Blue Team Alpha was brought in through a referral partner when employees arrived to find systems locked and ransom notes on screen.

THE ATTACK

A well-known ransomware group gained access, moved through the network in roughly 48 hours, then encrypted systems and stole data. The attackers likely entered through a remote access VPN that did not require multi-factor authentication.

Three gaps let the attack spread:

  • A flat network. Nothing separated business IT from the plant floor, so attackers moved freely from office systems to production equipment.
  • A missed alert. The existing SOC did not act on an alert from one compromised machine.
  • An unprotected legacy machine. A Windows 7 workstation on the manufacturing floor had no EDR. Attackers used it to launch the ransomware across the environment.

The ransomware hit every connected device, including the PLC that kept the ammonia moving and cool. The plant lost the ability to control it. Over the next 24 hours, the ammonia temperature began to climb.

THE RESPONSE

Blue Team Alpha was on the phone within 30 minutes and had the network quarantined in under an hour. Responders were onsite within 24 hours, and the environment was fully contained within 36.

Being onsite surfaced the real risk. Under the stress of a live incident, the internal team had not connected the encrypted controller to the rising temperature. Once onsite, the Blue Team Alpha lead asked what the plant could no longer do. That question led the plant engineer straight to the refrigeration system and its plume map. If control was not restored within 48 hours, a catastrophic ammonia release could reach the surrounding community. The ammonia controller became priority one.

Restoring control before it was too late. PLCs are not standard Windows machines. Blue Team Alpha brought in the controller vendor’s specialists to rebuild the system, then segmented the network and put protections in place so the controller would not be reinfected the moment it came back online. A team in full protective gear stood by on the plant floor. As soon as the controller was restored, responders cleared the area so the team could move the ammonia and bring the temperature back down. It was back in a safe range within hours.

Recovery and forensics in parallel. Blue Team Alpha does not wait for forensics to finish before recovery begins. Evidence is captured and preserved early so rebuilding can start on day one. A five-person team, including a project manager, rebuilt roughly 75 workstations, restored all business data from intact immutable backups, and coordinated with the client’s insurance carrier and breach counsel. The incident was reported to the FBI.

THE RESULTS

The plant was back in business in 4 days. Coveware’s most recent published data puts average US ransomware downtime at 24 days (Q2 2022, via Statista). Every day saved is payroll, production, and insurance costs the business did not have to absorb.

  • Control of the ammonia system restored before temperatures reached a critical point
  • 100% of business data restored from immutable backups
  • Roughly 75 workstations rebuilt clean
  • Network segmented so plant-floor systems are isolated from business IT
  • An estimated $1 million in revenue protected by recovering in 4 days instead of 21

The client retained Blue Team Alpha as its SOC provider after the engagement and has since implemented network segmentation and infrastructure improvements across the organization.

Lessons Learned

Attackers rarely know what they can reach. In this case they held the controls to a system that could have harmed thousands of people [confirm]. A more capable attacker, or one intent on harm, could use that same access on purpose.

This is not one plant’s problem. Many manufacturers still run legacy Windows machines tied to production equipment and put uptime ahead of security. The risk reaches past the plant: a week of downtime at a supplier ripples through every customer downstream.

  • Separate IT from the plant floor. Segment the network so a compromised office system cannot reach production controllers.
  • Require MFA on all remote access. A VPN without MFA turns one stolen password into full network access.
  • Find and protect legacy machines. Every endpoint needs EDR coverage, especially the old ones nobody thinks about.
  • Keep immutable, offline backups. They are the difference between rebuilding and paying.
  • Choose a responder who shows up. Remote-only response depends on a stressed internal team to remember every critical system. Onsite responders see what is actually at stake.
